A Launch That Started at Published Minimums

A founder wanted to launch an oud oil roll-on and a stick line on their own storefront, and could not commit to the quantities most exporters treat as a floor. Suppliers who would take the order would not customise packaging at that size. Suppliers who would customise wanted a much larger run.

The constraint

What ruled out the obvious answer

The whole launch had to be fundable out of one small purchase. That put the first order near our sample quantities rather than near a normal wholesale run, and it meant a wrong component could not be absorbed. At that scale a mistake is not a cost line, it is the launch.

What changed

The specification, not the relationship

We ran the first order at published minimums rather than negotiating a special one: oil at the wholesale minimum, sticks at the box minimum, roll-on bottles at the glass minimum. The bottles shipped empty rather than filled, because our filling service carries its own five-hundred-unit floor and this order was nowhere near it — they filled at their own facility. Outer cartons printed in short runs instead of one long print. Because the sample and the production material came from the same batch, the photography shot on the sample was accurate for the goods that actually shipped. The minimums described here are the ones published at the time. Stock lines no longer carry one at all, so the same launch today would not need this story — which is the outcome we would rather have than a good anecdote about flexibility.

    How it was counted. The quantities used are the ones printed on the product pages. Nothing on this programme needed a special minimum, which is the whole point of publishing them.

What was hard

The part that did not go smoothly

The first roll-on cap they specified put too much of the component cost into packaging for the shelf price they had in mind. We went back to a screw-top vial. That was two rounds of samples and about two extra weeks. It is also the kind of thing that is far cheaper to discover at ten units than at a thousand, which is the real argument for starting at sample quantities rather than the cash saved.
